When it occurs, the gap between strategy and execution can often be attributed to organizational readiness, including leadership skills. When middle management lacks the requisite leadership qualities, even the most carefully crafted strategy and compelling organizational vision face significant risk of underperformance, delayed value realization, and organizational frustration.
Leadership readiness for success in today’s age of AI is a function of nine core qualities that middle managers and functional executives must embody to translate AI-informed strategies into scaled competitive advantage. These qualities span strategic vision, personal and organizational capability, and disciplined execution. They are particularly critical for organizations in pharmaceutical, biotechnology, medical device, and digital health where AI is not just relegated to digital or IT functional units but is now distributed across every function and process, from R&D and clinical research to regulatory affairs, manufacturing, commercial operations, and medical affairs. The scale and speed at which leadership failures manifest in an AI-augmented environment means that organizational leaders cannot simply delegate AI strategy and expect it to succeed. They resist the common pattern of accumulating proof-of-concept projects that never connect to P&L or pipeline outcomes. Instead, they anchor AI-informed roadmaps in clear strategic themes such as reducing protocol cycle times, accelerating time-to-market, improving trial feasibility, or reshaping resource allocation.[4][1][3]
This quality separates leaders who drive sustained value from those who sponsor scattered initiatives that generate technical enthusiasm but limited business impact. When middle management lacks this value-first orientation, AI efforts fragment into disconnected pilots, and organizational leaders' strategic intent fails to translate into measurable outcomes.[1][3]

As AI capabilities evolve rapidly, static competency profiles quickly become outdated. Case Example: Credentials versus value generation in transformation
During a large-scale AI-enabled transformation at a life science client, an interaction with operational leadership of a functional unit highlighted how gaps in leadership qualities can directly threaten strategic outcomes. The organization was implementing significant AI initiatives across multiple business units, yet middle managers lacked clarity on which leadership qualities and demonstrated capabilities would drive successful value realization and sustained momentum.
Two managers emerged as central to this discussion. Both worked on the transformation, but they demonstrated starkly different approaches to their roles, with profound implications for the organization's probability of success.
The first manager held credentials in data science and IT infrastructure. His background was substantial and formally recognized. However, his approach to the transformation revealed a problematic pattern. In meetings, he consistently articulated risks, identified potential failure points, and expressed skepticism about various initiatives. While risk identification can be valuable, his commentary was rarely accompanied by actionable insights, alternative approaches, or proposed solutions. More tellingly, he rarely initiated work or produced substantive deliverables beyond his verbal contributions in meetings. His technical background appeared to serve primarily as a source of credibility rather than as a foundation for ongoing contribution. His knowledge base, while deep in historical terms, was not being actively updated or applied to solve current organizational challenges. The pattern suggested a posture of relying on established credentials to maintain influence without the investment of sustained effort or learning.
The second manager was new to the organization and had no formal technical background. However, he demonstrated a distinctly different orientation toward his role. Rather than relying on pre-existing credentials, he took personal initiative to identify gaps in his own knowledge. He invested time in learning to use available AI tools and platforms. He synthesized information from multiple sources, including emerging vendor solutions, internal data, and external best practices, and used those insights to produce detailed analyses, operational frameworks, and dashboards. These deliverables required genuine technical competence in areas he had not previously mastered. Beyond analysis, he contributed to meetings with strategic perspective, critical thinking and concrete operational approaches for how initiatives should be executed. His contributions generated measurable value for the transformation: tangible outputs that influenced decision-making and accelerated execution.
The assessment challenge emerged when operational leadership was asked to evaluate the relative contributions and potential of these two managers. One individual from middle management advocated strongly for the first manager, citing his technical credentials and degree as the primary justification. The same individual downplayed the value of the second manager, arguing that his ability to deliver analysis and operational insights was attributable solely to his use of readily available AI tools, not to any genuine competence or capability on his part. In doing so, he dismissed the second manager’s contribution and devalued his skills and approach.
This feedback revealed a significant gap in the middle manager's own leadership capability: an inability to distinguish between credentials and value creation, and between the appearance of expertise and demonstrated learning ability and impact. The middle manager was suggesting a talent allocation decision based on static credentialing rather than on dynamic value generation, learning velocity, or commitment to continuous improvement.[8][7][3]
The consequences touched multiple leadership qualities described earlier:
From a growth mindset perspective (Personal Capability), the first manager was effectively relying on historic competence rather than demonstrating ongoing learning, while the second manager was actively building new skills and capabilities. The middle manager's evaluation favored fixed rather than growth-oriented behavior.[7][3]
From a digital and data fluency perspective (Personal Capability), the middle manager lacked sufficient understanding to appreciate what the second manager was doing with AI tools. Tool usage was misinterpreted as a sign of weakness or superficiality, rather than recognized as an increasingly essential way of working in a modern, AI-augmented organization.[4][3]
From a talent and culture perspective (Organizational Execution), the middle manager's preference for credentials over demonstrated contribution signaled to the broader team that historical pedigree mattered more than current value creation. This reinforced a fixed mindset culture and discouraged others from investing in learning and experimentation.[9][7]
If left unaddressed, patterns like this create systemic risk. Organizational leaders may define a strategy centered on AI-enabled transformation and may themselves understand the importance of learning agility, value focus, and responsible use of tools. However, when middle management misidentifies who is actually driving value and who is merely providing performative expertise, the organization misallocates talent, slows transformation, and undermines its own stated strategy.[3][6]
This case illustrates why organizational leaders must pay close attention not only to the content of their AI and digital strategies, but also to the leadership qualities present in middle management. Without alignment on these qualities at both levels, the probability of successful implementation drops sharply.[4][3]
Building organizational readiness
These nine leadership qualities are not innate. They are developed through deliberate effort, structured learning, and sustained commitment. The capacity to identify, develop, and embed these qualities within the middle management bench is therefore a strategic capability in its own right, one that directly determines whether organizational AI initiatives translate into scaled value or become expensive, underutilized capabilities.[5][7][1][3]
For organizational leaders, assessing the current state of these qualities within the middle management layer is a critical first step. Where are these qualities strongest? Where do significant gaps exist? How aligned are current talent evaluation, development, and promotion systems with the behaviors and capabilities these qualities demand? Do performance management processes reward the learning agility and value generation these qualities require, or do they inadvertently reinforce the credential-focused, fixed-mindset patterns that undermine transformation?[9][3]
The answers to these questions reveal whether the organization possesses the leadership readiness to execute on its AI vision. Closing the gap between strategic aspiration and operational capability requires sustained investment in leadership development, deliberate restructuring of talent and evaluation systems, and unwavering organizational commitment to embedding these qualities as cultural norms.[3][4]
